Product Demo Strategy
Use when the user wants to decide what kind of product demo to make, or fix a demo that isn't turning viewers into signups, trials or meetings. Also use when the user mentions product demo, demo video, interactive demo, product tour, sandbox, live demo, launch video, before-and-after video, "what kind of demo converts best for AI software", or "our demo video gets views but no signups". Produces a demo plan by buying stage, with honesty checks for AI demos.

// what you give
The product and who buys it, how they buy (self-serve, sales-led or both), the demos that exist today and where they sit, and the numbers each one produces now (views, signups, meetings), if any
// what you get
A demo plan by buying stage (format, length, script beats, call to action, the metric that judges it), an honesty checklist for AI output, and a test plan for any change
Product Demo Strategy
A demo has one job: show a buyer their own problem being solved, then make the next step easy. In AAJ's view, most demos fail because they show features in the order the team built them, to every buyer at once, and are judged by views rather than by the signups or meetings that follow.
This skill picks the demo format for each stage of buying, writes the script beats, sets the one metric that judges each demo, and checks that an AI demo shows what the product really does.
When to use
The user is choosing between a demo video, an interactive tour, a sandbox or a live demo; making a launch or before-and-after video; or has a demo that gets watched but doesn't convert. Also use it to plan the demo step inside a sales process.
Do not use it to design the whole signup flow (signup-flow-optimizer), the first-run experience after signup (onboarding-activation), or the sales stages around a live demo (sales-process-design).
Before you start
- Read the brand/product context first. If
.agents/product-marketing.mdor.agents/aaj-brand.mdexists, read it for the product, buyer and motion. If not, ask. - Find out how they buy. Self-serve, sales-led or both. If that isn't settled, run
sales-led-vs-self-servefirst: the motion decides which demos you need. - List the demos that exist, where each one sits (home page, pricing page, email, sales call) and what it produces now. Use the user's numbers only. If there are none, say so and plan to measure.
- Get one real example of the job. A real input and the output the product gives, with the customer's permission or with labelled sample data. The demo is built around it.
Method
Match the format to the buying stage. The four formats, and where each one earns its place (AAJ's view):
| Stage | The buyer's question | Format | Call to action |
|---|---|---|---|
| First look | "What is this, and is it for me?" | A short recorded overview on the home page | Try it, or see the tour |
| Evaluating alone | "Does it handle my case?" | An interactive click-through tour, no signup needed | Start free, or book a demo |
| Hands-on | "Will it work with my data?" | A sandbox or trial with sample data loaded | Connect your own data |
| Buying with others | "Will it work for us, and is it safe?" | A live demo tailored after discovery | Agreed next step: pilot, security review, proposal |
A self-serve product needs the first three. A sales-led product needs the first and the last, and often the tour so a champion can show colleagues. Don't build all four before the first one works.
Script beats. Every format follows the same five beats, in this order (AAJ's structure):
- The problem, in the buyer's words. One line, from interviews or reviews, not from the team.
- The before. How they do it today, and what it costs them.
- The moment it works. The real input, the real output. This is the "aha", and it comes early.
- The proof. One thing that makes it believable: a customer result they've agreed to share, a number from the user's own data, or the product handling a hard case.
- One next step. One call to action per demo.
Judge each demo by the step after it. Views and completion rate say whether people watched. The metric that judges a demo is the action it asks for: signups from the overview, trial starts from the tour, connected data from the sandbox, an agreed next step from the live demo. Tag links that send people to a demo (email, ads, social) with UTM parameters. For demos on your own pages, track play, completion and the next-step event in analytics.
AI products need honest demos. An AI demo is a claim about what the product does. Announcing Operation AI Comply in September 2024, FTC Chair Lina M. Khan said "there is no AI exemption from the laws on the books". One of the cases was against DoNotPay, whose "robot lawyer", the FTC said, "failed to live up to its lofty claims". AAJ's checklist, built on that guidance:
- Show outputs the product produces on typical inputs, not the best one in fifty. If an output was picked, edited or sped up, say so on screen.
- Show one limit: an input it handles badly, or where a person must check the work. In AAJ's view, this builds trust with technical buyers rather than costing it.
- Show real speed, or label it as sped up.
- Use labelled sample data, not real customer data presented as yours.
Workflow
- Map the motion and the stages the buyer goes through. Mark which formats exist and which are missing.
- Pick the weakest stage with traffic. Fix the demo where most buyers stall first; don't start with the one that is easiest to make.
- Write the five beats for that demo around the real example. Check each claim with
claims-and-proof-check. - Set the call to action and the metric, and tag the links.
- Plan the test. For a change to an existing demo, size the test first with the
ab-test-significanceengine's plan mode (plan, baselineRate, mde). If the demo's traffic can't reach that size in a reasonable time, say a test can't answer the question. Otherwise compare old and new on the same traffic and check the result with the same engine. For a launch or before-and-after video, compare against the weeks before, and say plainly that a before-and-after comparison can't separate the video from everything else that changed. - Run the honesty checklist before publishing.
- Present the plan.

Present the result
- The demo map: each buying stage, the demo that serves it (existing or missing), its call to action and its metric.
- The demo to fix first, and why.
- Its script, beat by beat, built on the real example.
- The test plan: what is compared, on which metric, and how the result will be checked.
- The honesty checklist, with every item ticked or flagged.

This skill has no engine of its own. For each AAJ engine you run (such as ab-test-significance), put "AAJ <slug> engine result:" above its output block, print the block exactly as returned, then add Method: https://skills.aajconsult.com/skills/<slug>. Say those numbers come from the AAJ engine, not the model. If you could not run it, say so and label any numbers as your own estimate.
Guardrails & common mistakes
- Don't invent conversion figures. There is no reliable "demo videos convert X%" number to quote. Use the user's own numbers, or plan to measure.
- Don't judge a demo by views. A demo that gets watched and leads nowhere has failed.
- Don't gate the first look. Asking for an email before the overview stops the buyers who are still deciding whether to care. Gate the hands-on step if you must gate anything (AAJ's view).
- Don't fake AI output. No staged results shown as typical, no hidden edits, no unlabelled speed-ups. Say what was picked or changed.
- Caption every recorded demo with speech. To meet WCAG 2.1 or 2.2 at Level A (SC 1.2.2), prerecorded audio in synchronized media needs captions.
- Don't credit a launch video with a before-and-after change that a launch, a price change or a season could also explain.
